Ask lots of open questions (e.g. “what makes an effective leader?”), probe the coachees at every turn (e.g. “why do you think causes X to happen?”) and challenge their assumptions (e.g. “Why do you think that?”). Trust us, your ideas are more likely to hit home if they’re the ones to proffer the answers.

  1. Never Make It Personal

Imagine being told by your boss that you’re an ineffective, passive, and indecisive leader. It’d sting. And, worse, it may damage your confidence even further.

In other words, delivering this sort of personal feedback isn’t always helpful to your goals! It’s better to focus on someone’s behavior or the objective problem instead. For example, you could focus a conversation around the need for assertiveness and swift decision-making as opposed to their apparent shortcomings in these areas.

  1. Focus on Ways to Improve

Try to focus on solutions over problems. Of course, it’s important to identify and discuss the issue(s) first. But your coaching sessions will be more positive and productive if the emphasis is on resolution instead.

Don’t just talk about solutions either. Make sure you write everything down and establish a plan of action for improving everybody’s leadership capabilities. This will give you something to refer back to and discuss in follow-up meetings to come.
